You Don’t Need Certainty to Lead

Technical professionals are trained to look for evidence. To check assumptions. To understand the variables before committing to an answer. Those habits are enormously valuable — until you find yourself responsible for decisions where some of the information simply isn’t available.

When you are solving a technical problem, uncertainty is often something to eliminate. You gather more information, run another calculation, check the specification or investigate further.

Managing people doesn’t always give you that luxury.

You may have to decide whether someone is ready for more responsibility without knowing exactly how they will respond. You may need to address a performance problem without knowing how the conversation will go. You may have to choose between competing priorities when neither option is clearly right.

And sometimes, waiting for more certainty is itself a decision.

For someone accustomed to getting things right, this can be surprisingly uncomfortable. You can find yourself analysing the situation repeatedly, looking for one more piece of information that will make the correct course of action obvious.

But it may never become obvious.

Good management doesn’t require you to know exactly what will happen. It requires you to make the best responsible decision you can with the information available to you at the time.

That means separating two quite different questions:

“Do I have enough information to make a reasonable decision?”

and

“Can I be certain this decision will produce the outcome I want?”

The first may be achievable. The second often isn’t.

A useful approach is to ask yourself:

What do I know?

What am I assuming or predicting?

What are the likely consequences of acting — and of not acting?

If the outcome isn’t what I hoped for, can I adjust?

This doesn’t mean becoming careless or impulsive. Quite the opposite. It means applying your analytical ability where it is useful without demanding a level of certainty that the situation cannot provide.

There is another important shift here too.

Sometimes the discomfort you feel before making a decision isn’t evidence that you need more information. It is simply the discomfort of taking responsibility for an uncertain outcome.

Learning to recognise that difference can save an enormous amount of unnecessary thinking.

You don’t need certainty to make a sound decision.

You need sufficient information, reasonable judgement and the willingness to adjust when reality gives you new information.
